SaaS SEO consultant vs agency decision for a Series A startup founder

Go with a SaaS SEO consultant when your team already ships pages and mostly needs someone to point them at the right ones. When nobody has the hours, or the page list is way too long, an agency makes more sense. Price barely differs. In Ahrefs’ survey of 439 SEO providers, consultants averaged $3,250 a month and agencies $3,209. Over six months, that’s about 114 hours from one senior person, or 195 from an agency’s mix of people.

New to the topic? Start with our complete guide to SaaS SEO.

Key Takeaways

  • Before comparing quotes, work out who on your side is actually going to do the work.
  • Put the pages you need over six months next to what your team really ships. The gap makes the call.
  • A consultant with nobody to execute is about $19,500 spent on a document.
  • Whoever you hire, Search Console, analytics and the site stay in your name.

The round’s closed, the board wants an organic pipeline, and marketing is one person. Then a consultant and an agency both quote, and the monthly numbers look interchangeable. They aren’t.

What does a SaaS SEO consultant do that an agency doesn’t?

Most SaaS SEO consultants work alone, and you’re paying for their judgment. They dig into the site, say what to fix first and review pages before your team publishes. In week one you might learn half your JavaScript pages never render. Writing the pages is still on you.

An agency adds hands: writers, someone on technical SEO, a link builder, often someone tracking AI answers. Less senior per hour, more shipped per month.

Those are Ahrefs averages. Odd detail: the most common agency retainer is just $500 to $1,000. Big contracts drag the average up.

How do you decide between a SaaS SEO consultant and an agency?

Work down this list and stop as soon as one gives you an obvious answer. It’s our scoping rule of thumb, not survey data.

  1. Can someone on your team ship pages and fixes every week? A marketer who writes, plus a few developer hours. Without both, hire an agency.
  2. Is your ARR below about $3M? SVB figures published by Carta put median ARR at Series A near $3M in 2024, with the top quarter close to $7M. Under that, start with a fixed-scope SaaS SEO audit and let your team work through it. Over it, money’s rarely the problem. Time is.
  3. How far behind is your page list? Jot down every money page you’re missing (pricing, “vs” pages, alternatives, integrations, use cases). Divide by six. If your team keeps up, a consultant keeps them aimed. Falling three or four behind every month? Then you’ll want an agency, or a consultant working alongside a couple of freelance writers.

What does that look like with real numbers?

Say you’re a $4M ARR dev-tools company with one marketer shipping three pages a month. Once you add it up, the backlog is 6 comparison pages, 10 alternatives pages, 14 integrations and 6 use cases. Thirty-six pages. Want them live by month six? That’s six a month.

Your marketer covers half and nobody owns SEO, so that’s an agency, or a consultant plus a freelancer. With two writers already doing six a month, you’d just need ten to fifteen consultant hours.

What does each option cost and deliver over six months?

Give it six months. Fixes show in weeks, but new pages take three to six months to rank.

Option6-month costHours boughtWho executesTypical output
SaaS SEO consultant~$19,500~114 seniorYour teamAudit, roadmap, keyword map, reviews of your team’s pages
SaaS SEO agency~$19,250~195 blendedThe agencyAn audit first, then new pages, fixes and links landing each month
Consultant (10 hrs/mo) + freelancer (20 hrs/mo)~$18,86060 senior + 120 hands-onA freelancer you manageA plan and steady pages, as long as you keep both on track

An hour of consultant time is someone senior making calls. An agency hour could just as easily be a junior writer on a first draft. Better to get each bidder to write down what lands every month and who does it, then divide the fee by that. We do this math per deliverable in our SaaS SEO pricing guide, and our own plans are on the pricing page if you want to hold us to it.

Search Console, analytics and CMS log-ins should be yours from day one. Anyone promising position one? Thank them and hang up. Google says plainly nobody can guarantee it.

When is a SaaS SEO consultant the wrong hire?

Three times we’d say skip one, however good.

What if nobody on your team owns execution?

“Our marketer will get to it” means after the launch and the webinar. Unless SEO is in someone’s weekly goals, the roadmap keeps getting pushed, and by month two nobody’s opened it.

What if you need AI search visibility quickly?

G2’s buyer research found about half of B2B software buyers now start research in an AI chatbot. Showing up there takes pages, mentions and review profiles, every month. A good consultant will spot which prompts matter for you. Somebody still has to write the pages and chase the mentions, though, and that’s agency work. Plug your brand into our free AI visibility checker and see if ChatGPT even knows you exist. Our AI search optimization guide has more.

What if your SEO and Google Ads are run by different people?

Consultants mostly stick to organic, which is fair enough. If another firm runs your ads, you pay for clicks you’d get free, and both claim the same demo. It’s a big part of why we set up Paradigm Media Networks as a full-stack growth agency, not a siloed vendor. SEO, GEO and ads share one planning call and one pipeline number, not two reports arguing.

Can a consultant and an agency work together?

They can, and plenty of Series A teams end up there around month six. The consultant sets direction while the agency (or a couple of freelancers) does the building. Someone in-house needs final say, or you’ll be refereeing.

Then at Series B a lot of companies hire a proper SEO lead and let the consultant go. Our SaaS SEO agency page shows how we run those programs.

What else do Series A founders ask?

How much does a SaaS SEO consultant cost?

Going by Ahrefs’ numbers, expect something like $171 an hour or $3,250 a month on retainer. An audit and plan alone usually runs $5,001 to $10,000.

When should you hire a SaaS SEO consultant?

When your team ships pages but nobody’s sure which ones matter, or as a first step below about $3M ARR.

Is a freelance SaaS SEO specialist enough at Series A?

For one skill, like comparison pages, often yes. Technical, content and AI search at once? They’ll run out of hours.

Can a SaaS SEO consultant handle AI search?

Most can audit it and pick prompts. Getting cited takes new pages and mentions monthly, so ask who’ll produce them.

Should a Series A startup hire an in-house SEO instead?

Usually not yet. One generalist can’t cover everything, and hiring takes months. Most teams add an in-house lead around Series B.

So which should you hire first?

Team can execute and you’re a page or two short? A consultant, ten to fifteen hours a month. Nobody to execute, or four-plus pages behind? An agency. Review at month six on pipeline. Try the SEO ROI calculator, or compare options in our ranking of SaaS SEO agencies.
