SaaS SEO vs PPC budget shifting from paid search to organic as ARR grows

In SaaS SEO vs PPC, PPC usually gets the first dollar, because demos needed this quarter can’t wait for rankings. Start SEO the same month anyway. It takes most of a year to pay back. Under $1M ARR, use paid search to learn what converts. Between $1M and $5M, fund both about equally. Above $5M, organic should do most of the work. Once you rank top three for a term you bid on, test pausing that ad.

Key Takeaways:

  • ARR sets the budget. Contract value and search demand decide which channel gets it first.
  • Clicks get more expensive every year. Rankings, once you have them, don’t send a bigger bill.
  • Wait for paid to “stop working” before starting SEO and nothing will be ready.
  • Ads on keywords you rank #1 for waste some money. Test how much.

Here’s how it usually goes. A SaaS company needs demos, someone sets up Google Ads, and SEO gets what’s left. Two years later ads are the biggest marketing cost, organic finally ranks, and nobody has asked whether they’re paying for clicks they’d get anyway.

SaaS SEO vs PPC: What Each Channel Buys

With paid search you’re renting demos: turn the budget off and they stop that afternoon. SEO is slow to start, but each customer gets cheaper as pages rank.

Renting keeps getting pricier, too. LocaliQ’s 2025 benchmarks across 16,446 campaigns found average Google Ads CPC went up almost 13% in a year, with 87% of industries paying more per click.

Which to Fund First: The ARR-Stage Decision Table

ARR tells you how big the budget can be. Where it goes depends on two questions: can your contract value carry a $15 click, and are buyers already searching for what you sell?

SEO vs PPC for SaaS budget split by ARR stage from pre-$1M to $20M+

These are where we’d start, not fixed rules (our SaaS SEO pricing breakdown shows what each budget buys). Two situations throw the table out.

First, cheap plans. Under about $1,000 a year, non-brand search ads rarely pay off. At the conversion rates in the example below, a $15 click means about $3,000 per customer, or three years of revenue. Lead with SEO and product-led growth instead.

Second, a category nobody searches for yet. Keyword ads have little to buy there. Write about the problem in buyers’ own words and use paid social or outbound until search volume appears.

And the question founders keep asking: is SEO worth it before $1M ARR? Threads like this one on Indie Hackers mostly lean towards SEO. We’d do it, but small. Ten pages for buyers comparing tools beat fifty general posts, and your search terms report tells you which ten. Our SaaS keyword research guide sorts terms by intent, and the SaaS SEO strategy covers the first two quarters.

CAC and Payback: Why the Lines Cross

A worked example, with made-up numbers: a $500-a-month product at 80% gross margin brings in $400 a month per customer.

Paid first. $8,000 a month at $15 a click buys about 533 clicks. A 2.5% demo rate gives 13 demos; close one in five and that’s 2.7 customers. CAC is near $3,000, earned back in about 7.5 months, and both rise with CPCs.

SEO looks bad at first, no point pretending otherwise. $6,000 a month for a year is $72,000 gone before much pipeline shows. Then say organic brings 4 customers a month from month 13, same spend. Each extra customer costs $1,500, paid back in under four months. Averaged over 24 months, organic CAC is around $3,000, same as paid. By month 36 it’s about $2,250, and that’s without organic growing at all.

Hence the order: paid keeps pipeline full while SEO builds, and budget moves once organic CAC drops under paid. Plug your own numbers into our SEO ROI calculator, and use the definitions in our SaaS SEO metrics guide so both channels get measured the same way.

The Paid and Organic Overlap Audit

Once you rank, some ad spend pays for clicks you’d get free. How much? The best public numbers come from Google, so add two grains of salt: they’re from 2012, and Google sells the ads. Across 390 ad-pause tests, Google found that when a site ranked first organically, 50% of ad clicks were incremental, rising to 82% at positions 2 to 4 and 96% at position 5 or lower. Your account will differ, so the audit ends with a test.

  1. Link Search Console to Google Ads and open the paid and organic report. It shows where your ads, organic pages or both appeared.
  2. Filter for searches where both showed up and add organic position. Mark anything where you rank in the top three and still spend real money.
  3. Pull brand terms out separately and check Auction Insights. If nobody else bids on your name, start there. If competitors do, pausing can hand them demos.
  4. Run a holdout. Pause the marked terms for 4 to 6 weeks, or in half your regions, and watch total clicks and demos across both channels. Organic clicks alone will flatter the result.
  5. Move what you save to terms where you rank 5th or lower, or don’t rank at all.

In our view, this rarely happens when two agencies split the channels. Both claim the same demo, and PPC fees often rise with spend, so nobody wants to shrink a budget. Paradigm Media Networks is a full-stack growth agency, not a siloed vendor, and our B2B SaaS SEO team and Google Ads management team work off one search-term list and one CAC target.

Where AI Answers Change the Math

Search “best tool for X” and an AI Overview or ChatGPT answer may sit above both ads and organic links. Ads can’t get into that answer. Organic pages can, as cited sources. The pages that tend to get cited, like SaaS comparison pages and clear category pages, are ones you’d build for SEO anyway. If they name competitors and leave you out, we’d fund generative engine optimization before buying more ads.

Frequently Asked Questions

Is SEO better than PPC for SaaS?

Over three years, usually, because organic CAC falls while paid CAC stays flat or climbs. In year one PPC wins on speed, which is why most SaaS teams run both.

Should a SaaS startup do SEO or PPC first?

If pipeline is urgent, PPC, with a small SEO program starting the same month. Give ads 90 days to show which terms produce demos, then build pages for them.

Does running Google Ads help SEO rankings?

No. Google says plainly that Google Ads won’t improve your organic rankings. What ads do give you is data on which keywords convert.

Should we stop bidding on our brand if we rank first?

Not until you’ve tested it. If rivals bid on your name, brand ads are cheap insurance.

Is SEO worth it before $1M ARR?

Yes, as long as it’s narrow. Start with terms already converting in paid search.
